I begin with leadership: what the workflow must achieve and the constraints it operates within. Then I observe the work and speak with the people doing it. That reveals the real process, the undocumented steps, long-standing workarounds, and hidden delays that shape outcomes.
That isn't a criticism. Every workflow accumulates complexity, and the people closest to it usually know where the friction lies. They're just rarely asked.
This is first principles thinking applied to your workflow. I start with what the work requires, not what a tool can do: what the process is for, what must be true for it to succeed, which steps are essential, and where effort is truly concentrated.
